Metrics and go-to-market
GTM funnel metrics
Work backwards from the customer goal to the emails you must send. Pipeline coverage, conversion, cycle length and win rate debug the motion.
Track the funnel in the language of your motion. Early teams discover their true rates only by logging them. The useful trick is to work backwards from a customer goal to required top-of-funnel volume.
Pipeline — sum of open opportunity value (often weighted by stage probability). Rule of thumb for sales-led: maintain 3–4× pipeline coverage against the next period's quota.
Conversion rates by stage — lead → SQL → demo → proposal → closed-won.
Sales cycle length — median days from first qualified meeting (or trial start) to close. Stretching cycles destroy forecasts and raise CAC.
Win rate — closed-won / (won + lost) on qualified opps. Segment by ICP fit. A 40% win rate on ICP and 5% off-ICP means your problem is targeting, not demos.
CAC and payback — roll GTM spend into unit economics. Motion changes CAC structure more than any ad creative tweak.
Walking through 10 customers
Goal: 10 new customers next quarter. Historical rates: 20% of demos close, 50% of qualified conversations become demos, 10% of outbound replies become conversations, 5% of cold emails get replies.
Demos needed = 10 / 0.20 = 50
Conversations = 50 / 0.50 = 100
Replies needed = 100 / 0.10 = 1,000
Emails to send = 1,000 / 0.05 = 20,000That backlog is the GTM plan. If you cannot send 20k personalized-enough emails, you need inbound, a tighter ICP, better reply rates — or a different motion.
Illustrative early-stage conversion (yours will differ — measure):
| Stage transition | Rough early rate |
|---|---|
| Lead → qualified discovery | 20–40% (inbound higher) |
| Discovery → demo | 50–70% |
| Demo → proposal | 40–60% |
| Proposal → closed-won | 20–40% |
If proposal→won is 5%, the issue is often pricing, security blockers, or non-ICP — not prettier slides.
Common mistakes
- Flying blind on rates. Volume × conversion is the plan.
- Fat fictional pipeline with close dates that slip three times.
- Debugging demos when win rate is 40% on ICP and 5% off-ICP.
Check yourself
- You need 10 customers, 20% of demos close. How many demos? 50.
- Proposal→won is 5%. Where do you look first? Pricing, security, or non-ICP — not slide design.
Key takeaways
- Work backwards from the customer goal to top-of-funnel volume.
- Sales-led coverage rule of thumb: 3–4× pipeline against quota.
- Segment win rate by ICP. Targeting problems look like demo problems.
- If you cannot hit the volume, change ICP, rates, or motion.
