Guide

The fatal pinch is what happens when you need money urgently. Investors smell desperation. Terms get ugly, or disappear. Game theory favors the party with time. Moves that require months — new pricing, a new segment, a serious cost reset — fail when you have six weeks of cash.

Concept

Runway is cash / net burn. Default alive means the trajectory reaches profitability without a raise. The pinch is the moment you have neither: not alive, not enough fuse to raise on your terms. See default alive.

Planning raises around runway

Common operating heuristic:

  • Target 18–24 months of runway after a round (varies by market and stage).
  • Fundraising itself often takes 3–6 months of calendar time (longer in risk-off markets).
  • Start serious process when you still have 9–12+ months left — not at 4 months.

Raising with short runway destroys leverage: you accept worse dilution, dirty terms or a bridge / down round. Raising with long runway and strong metrics is how you keep options.

Maintain a written Plan B: exact cuts and revenue moves to become default alive if the round slips. Hoping investors save you is not a plan.

When runway is already short

YC's advice for companies under a year of runway is blunt: become default alive now. Do not wait for a polite "no" from investors who are actually stalling.

  1. Freeze hiring and non-essential vendors this week.
  2. Recompute default alive with honest growth (often: assume growth slows).
  3. Cut to a burn that makes the math work — usually headcount. See extending runway.
  4. Push collections and pricing in parallel.
  5. Only then run a fundraising process from a position that is not "we die in 10 weeks."

If cash is under ~2 months and obligations (payroll, taxes) loom, the priority shifts to an orderly wind-down or emergency financing — not heroics that leave employees unpaid. See why startups fail.

Board communication

Say the words: "We are default dead at current trajectory" or "We are default alive with X months of cushion under Y growth assumption." Vague "we're fine" plus a pretty ARR chart is how teams walk into the pinch. Pair burn with efficiency (burn multiple) so cuts do not accidentally kill the only efficient growth channel.

Common mistakes

  • Starting the raise at 4 months. Process takes 3–6 months. You will be raising from weakness.
  • Waiting for investors to save a default-dead plan. Become alive first, then raise.
  • Heroics under 2 months of cash. Payroll and taxes come first. See failure modes.

Check yourself

You have 10 months of runway and a raise usually takes 4 months. When do you start?

Now, or you are already late. The heuristic is to start at 9–12+ months.

Why become default alive before fundraising if the round might still close?

Time is leverage. A team that can survive without the round negotiates; a team that dies in 10 weeks takes whatever is offered.

Key takeaways

  • Plan 18–24 months of post-round runway. Start process at 9–12+ months.
  • Short runway destroys terms. The pinch is desperation, not a number on a slide.
  • If under a year, become default alive first. Then raise.
  • Under ~2 months, protect payroll. Do not gamble the team on a last-minute round.
