Guide

Behavioral rounds decide level as often as coding does. Two candidates can both pass algorithms; the one who describes leading an ambiguous migration with cross-team influence gets SDE3 discussion, while the one who only describes assigned tickets stays mid-level. Interviewers listen for ownership, judgment under conflict, comfort with ambiguity and impact you can defend with evidence — the same traits as levels and ownership.

This is structured storytelling about work you already did. If you have not done the work, no format saves you. Many strong engineers still fail because they bury the point, say "we" for everything or never quantify results. Amazon's Leadership Principles are a useful coverage checklist even when you are not interviewing there: the same themes show up at Google, Meta, Microsoft and Stripe under different names.

A skeleton worth stealing

Checkout p99 was 800 ms during a sale. You owned cart reads. Traces showed N+1 inventory queries. You added a batch endpoint and a short-TTL cache, flagged the rollout with mobile. p99 fell to 120 ms; timeouts dropped ~90% next sale. You left a dashboard and a runbook. That is Situation, Task, Action, Result, Learning — with "I" on the moves and a number on the result.

When targeting senior, at least three stories should show you defined success, navigated disagreement, and landed results without a manager sequencing your work.

Common mistakes

  • All "we." Credit collaborators, then name your slice.
  • Thin anecdote bank. Eight to ten deep stories survive "why not X?"
  • Never-failed scripts. Honesty is the test; trash no one.
  • Memorized paragraph. Follow-ups will break you. Know alternatives and metrics.
  • Leading with clever tech when the role is ambiguity and influence.

Key takeaways

  • Themes: ownership, conflict, ambiguity, impact, mentorship, learning. Leadership Principles are a coverage checklist.
  • STAR(L) with heavy Action and numeric Results; use "I" for your moves.
  • Eight to ten deep stories, rehearsed out loud, aimed at the level you want.
  • Answer failure and conflict honestly; never trash people.
  • Ask how the team builds and operates; save comp for the offer.
